The fear, and why it's solvable

The reason offices nurse dying PBXs for years isn't love of the hardware — it's fear of the migration. Numbers that have been on letterhead for twenty years, a receptionist workflow everyone depends on, and the horror story of a competitor who "switched phones and disappeared for a week." That story is real, and it's always the same mistake: cutting over before the new system is fully built. Sequenced correctly, a PBX-to-hosted migration produces zero missed calls, because both systems run in parallel until the moment the new one is proven. Here's the sequence.

Phase 1: Inventory (week 0)

Document what exists: every number (main, DIDs, fax, the forgotten ones), the auto-attendant tree and its recordings, ring groups, hunt behavior, voicemail boxes, and the analog stragglers — fax machines, alarm panels, door and elevator lines — which get their own plan (covered here). Phase 2: Build the new system completely (weeks 1–2)

Phase 3: Parallel running (week 2)

Every path gets tested with zero customer exposure. This phase is what makes the migration boring — in the best sense.

Phase 4: Port and cut over (days 10–20)

The port requests go in — old service stays live until they complete, which is the zero-downtime mechanism (details: switching providers without downtime). When the numbers land, they route into the already-proven configuration instantly. Cutover-day checklist: inbound to the main number, the full attendant tree, each queue, outbound caller ID, fax, and failover-to-mobile. Then the PBX is powered down — not before.

Phase 5: The week after

Someone on-site or on-call for the small stuff: a ring group tweak, a voicemail greeting, the one workflow nobody mentioned. This week determines whether staff love the new system or resent it. Budget for it.
