We've cleaned up after Teams Phone deployments that went wrong. Here are the five mistakes that cause the most problems — and how to avoid them.
Most Microsoft Teams Phone deployments work fine. But the ones that don't all share patterns — the same mistakes, made over and over, by IT teams and outside vendors who didn't think through the details. Here are the five we see most often when NYC businesses call us to fix their existing Teams Phone setup.
This is the most expensive mistake. Three years ago, Direct Routing was the only real option for businesses that didn't want Microsoft Calling Plans. So a lot of IT teams went through the multi-month process of deploying a Session Border Controller, configuring SIP trunks, writing PowerShell scripts, and getting Teams Phone working through Direct Routing.
Today, those same teams could have done the entire deployment in 1-2 weeks through Operator Connect — without managing any infrastructure. And they wouldn't have the ongoing maintenance burden of an SBC.
For most NYC businesses with 10-500 users, Operator Connect is the right answer. Direct Routing should be a deliberate choice for businesses with specific requirements (very large scale, complex on-premises integration, custom protocols) — not a default.
Before committing to Direct Routing, ask: "What specifically requires Direct Routing instead of Operator Connect?" If you can't answer with a specific technical requirement, you probably want Operator Connect.
Microsoft Teams Phone is not a fax solution. There's no real fax functionality in Teams. Microsoft Calling Plans don't include fax service in any meaningful way.
This catches medical offices, law firms, and accounting practices off guard. They deploy Teams Phone, decommission their old PBX, and suddenly realize they can't send a fax. The court filing is due tomorrow. The insurance form needs to go to the carrier. The lab results need to fax to the patient.
If your business uses fax, plan for it before migrating. Options:
Microsoft Teams supports Dynamic E911 — when someone dials 911 from Teams, the dispatcher gets their location based on where they're physically located. But this only works if you configure it properly.
Common mistakes:
These aren't theoretical problems. If someone in your business has a medical emergency and dials 911 from Teams, the wrong address means delayed help. Kari's Law and Ray Baum's Act require accurate dispatchable location information — and ignoring these requirements can have legal consequences.
Configure Dynamic E911 with location data for every user, including remote workers. Use Microsoft's Location Information Service (LIS) to map network locations to physical addresses. Test 911 routing for at least a sample of users (using non-emergency lines or test scenarios — don't call 911 to test). Read our full E911 guide.
Microsoft Teams admin center makes it easy to build auto-attendants and call queues. It's so easy that many IT teams build them without thinking about what callers actually experience.
The result: callers navigate confusing menus, end up in queues for departments that don't apply, hear awkward silence between transfers, and abandon calls because they can't reach a person.
Common problems:
Design call flows from the caller's perspective. Test every path. Time the experience — if it takes more than 30 seconds for a caller to reach a person, simplify the flow. Always include a "press 0" or "stay on the line" option for callers who can't navigate menus. Review and update auto-attendant greetings quarterly.
Most users know how to make and receive calls in Teams — but few know how to do more than the basics. As a result, valuable features go unused or get misused.
What users typically don't know:
Invest in proper training during deployment. 30-45 minutes per user group covers the basics. Power users (receptionists, executive assistants, anyone who handles a lot of calls) benefit from longer training sessions focused on their specific workflow. Provide written reference materials people can refer back to. Schedule a follow-up training session 2-4 weeks after deployment to address questions that come up after real-world use.
